About the motivation running out quickly: it sounds like you are human, like the rest of us!

It's ok if you find it hard to stay motivated, the best people struggle with that. I think the key is to make changes in such a way that you don't need a lot of motivation, at least not on the long term. For example, if you find meals that you really enjoy, but that don't contain much calories, than replacing unhealthy meals with those meals is a win-win. Same for exercise: there are hundreds, if not thousands, of different sports, and you can find variation in every sport and tweak it to your own liking, so that you look forward to exercising. I do different sports: I run (outdoors), cycle (indoors currently, soon outdoors) and row (indoors). I love cardio sports, which is the first reason why I am doing these. But I also do it in my own way. During running, I like to jump over things to make it more fun/challenging (a bit like parcours), I like to run in nature areas, sometimes I listen to audio books or music, and I do a lot more to keep it fun. During the indoor cycling, I like to read a book at the same time (I think I am the only person at the gym who does this, but I don't care

), and I like to push myself and increase my intensity (and I always want to beat the person next to me

). And with rowing, I like paying attention to my technique, and discovering ways to row quicker with less effort, and one or two times per week I like to try to break my personal records on different distances.
I may sound very motivated, but in reality I am just having a lot of fun in my way. You can see losing weight as a game, you can do it in your own way. The only metric that you need to acquire is a caloric deficit (less calories in than out), and you want to be smart about it, because the easier you make it for yourself to achieve that deficit, the more likely it is that you are to make it sustainable. So, create habits, be positive and have fun at it.
